Ideally, references should be obtained prior to the commencement of work. Not doing so, or indeed not taking up any references at all, may well lead to problems later on, particularly if the references or employee's work prove unsatisfactory.
 
It is essential for some types of work that references are obtained prior to any job applicant commencing work. This is particularly the case in, though is not confined to, the care industry.
